Shopify is the right call when the merchant's competitive advantage is the product, the brand, or the supply chain — not the checkout flow. It fails when teams try to customize what Shopify intentionally doesn't let you customize. The teams that win on Shopify accept its opinions; the teams that lose try to bend it.

* WooCommerce pricing = managed WP hosting (~$30/mo) + ~$20/mo in essential plugins. Magento Open Source is "free" but real-world TCO for a hosted production site is $300–$1,000/mo by the time you add hosting, ops, and developer time. Shopify Plus starts at $2,300/mo for high-volume merchants.

When we don’t recommend Shopify

Shopify is a great tool — for the right job. Here’s where we’d point you elsewhere, even when it costs us the project.

Multi-vendor marketplace?

Sharetribe, Marketplacer, or custom

Shopify is single-vendor. The Marketplace Kit (Plus only) requires you to build the vendor side from scratch. If "sellers sign up" is in your spec, Shopify isn't the answer.

Custom approval-based B2B checkout?

BigCommerce, custom headless

Shopify Checkout is intentionally locked down (it's why it converts so well). Quote-to-order, approval workflows, custom payment terms — that's Plus-only and still constrained.

Pure software / digital subscriptions?

Stripe + custom or Lemon Squeezy

Shopify's subscription apps (Recharge, etc.) are built for physical replenishment — coffee, vitamins, dog food. For SaaS recurring revenue, Stripe is 1/10th the integration cost and 5x more flexible.

Catalog under 10 SKUs, no marketing spend?

Big Cartel, Etsy, or Square Online

$29/mo + 2.9% fees is overkill for a 5-product side hustle. Big Cartel is $12/mo for unlimited products. Etsy gets you discovery built-in.

Common questions

How long does a custom Shopify theme take?

Five to nine weeks for a focused D2C theme rebuild — discovery, design, build, QA, and migration. The “2–4 weeks” in the table above is a standard launch with a partially-customized Dawn theme; bespoke Liquid with custom sections sits at the top of the range. Hydrogen builds run eight to fourteen weeks depending on integration complexity.

Shopify or WooCommerce?

The comparison table above gives Shopify a 5/5 on performance and WooCommerce 3/5 — that’s the headline difference once you scale past ~$50k/mo. Shopify when commerce is the primary business. WooCommerce when content is the primary business and commerce is a natural extension. We’ve migrated three clients from WooCommerce → Shopify and never the other direction — at scale, Shopify’s ops overhead is genuinely lower.

Can we customize Shopify checkout?

Limited — that’s a feature, not a bug. Shopify Checkout converts ~15% better than the average WooCommerce checkout because it’s heavily optimized and locked down. On Shopify Plus you get Checkout Extensions and Scripts for things like custom shipping rules, gift-with-purchase logic, and upsells. Below Plus, you accept Shopify’s opinions on the cart and checkout. Teams that fight this lose; teams that accept it win.
